Im looking for some advice on our shared artist workflows.
Currently we use Max "Xref Scene" to split our scenes up into smaller pieces so all the artists on the team (3-4) can work on individual content and scene that is all Xref into a master scene we use to render. This workflow is pretty good, despite max's pretty shoddy implementation of Xrefs.
However, this does not resolve one bit issue with our workflows and that is Materials.
We have a material library that we share per master scene, that each artist can contribute and edit, but those changes made to the library are not 'instanced' between other scene. So any fixes / improvements etc have to be manually applied to every Xref sub scene and it become near impossible to manage. In the past we tried using Xref Materials but these have a fatal flaw and that is you cant just xref a material you have to xref an object, its transforms and the materials. And we found the xref links would constantly break and artist spend forever trying to patch up those broken links.
Ideally the solution should:

- Allow for artist to use materials between multiple scene
- Have them all instanced so any changes to those materials effect every scene that reference them
- Be editable in any scene (ie the scene your working in)
- Be instanced in terms of rendering so we dont end up with 10s of copies of materials to make render times longer
